Internal Environment Analysis — VRIN Tool

This tool helps you evaluate your organization’s internal strengths and weaknesses across the value chain. Strengths are assessed using the VRIN framework (Valuable, Rare, Inimitable, Non-substitutable) to identify potential core competencies and sources of competitive advantage.

How to Use

Step 1: Enter Organization Information
Add your organization/unit name and select your industry.
Selecting an industry will auto-populate common value chain activities.

Step 2: Review Activities
The tool organizes activities into:

  • Primary Activities

  • Support Activities

You may also add custom activities.

Step 3: Add Strengths (VRIN Required)
For each activity:

  • Enter a strength.

  • Select a VRIN level (V, VR, VRI, VRIN).

  • Add notes or evidence (optional).

Only VRIN-rated strengths qualify as core competencies.

Step 4: Add Weaknesses
Record internal gaps or constraints.
Weaknesses do not use VRIN ratings.

Step 5: Generate Summary
Click Generate Summary to view:

  • Core competencies (VRIN only)

  • All strengths (with VRIN levels)

  • All weaknesses

Step 6: Save or Export
Use Save to store locally, Export to download a JSON file, or Print to create a PDF.

Tip: Be evidence-based when assigning VRIN levels — over-rating strengths reduces strategic clarity.

Internal Environment Analysis

Record Strengths (VRIN-rated) and Weaknesses across your value chain. Core competencies = VRIN only.
What is VRIN? (used for strengths only)
V = Valuable (i) — helps leverage opportunities and/or neutralize threats.
R = Rare (i) — not widely possessed by competitors.
I = Inimitable (i) — difficult for rivals to replicate quickly.
N = Non-substitutable (i) — no strategic alternative with equivalent effect.
Pick only these levels:
  • V — Valuable but common → typically competitive parity.
  • VR — Valuable + Rare but imitable → temporary advantage.
  • VRI — Valuable + Rare + Inimitable but substitutable → temporary advantage until substitutes diffuse.
  • VRIN — V+R+I+N → more durable advantage.
Quick tests:
V: Would losing it hurt value or raise cost?
R: Do < 20–30% of close rivals have it today?
I: Can a capable rival copy it in < 12–18 months?
N: Are there different ways to get the same outcome?
Apply VRIN to strengths only. Weaknesses are captured without VRIN.
